In most products, metrics are treated as a reporting layer. Dashboards get built, reports get sent, numbers get reviewed in weekly syncs. But the real problem is not the lack of data. It’s that metrics rarely change what the team actually does.
A metric is not a number. It is part of the product model — the same layer where roles, states, and transitions are defined. If a metric exists outside that layer, it cannot influence decisions. It is not connected to any point where a decision is made.
A Metric Is a Definition, Not a Measurement
When teams choose metrics after the product is already built, they are not measuring the system — they are observing it from the outside. The result is a familiar illusion: movement without change. LTV, NPS, MAU all update, but priorities, scope, and behavior remain untouched.
This is not a measurement problem. It is a definition error at the product level.
The team never defined where value is created inside the system, so they measure what is easy to count instead of what determines behavior. A metric becomes a mirror pointed at the wrong wall. It reflects something — but not the thing that drives outcomes.
A metric works only when it is attached to a specific state or transition in the product model — a point where the system either delivers value or fails to. Everything else is noise that looks like insight.
Case 1. When Growth Hides System Decay
In one product, we tracked the number of tasks users created. The number was growing steadily, and the team assumed engagement was improving. On the surface, the system looked healthy.
Underneath, it was degrading.
Churn was increasing. Support tickets were piling up. Satisfaction was dropping. Users were entering the “task created” state but never reaching “task completed.”
The metric was not wrong because it measured activity. It was wrong because it was attached to a state that did not represent value.
We moved the metric to task completion rate, and the system became visible. The issue was not user behavior — it was a broken path to value.
The lesson is structural. Fix the model, and the metric becomes obvious.
Case 2. When Presence Replaces Use
In a B2B product, MAU was the core success metric. The numbers were stable, but the product felt stagnant.
User interviews revealed the gap. Most users logged in only to check status. No interaction. No decisions. No output. The product had become a dashboard, not a tool.
We replaced MAU with the share of users performing a defined core action weekly. That single change forced the team to clarify what “use” actually meant in the system.
Design decisions shifted. Onboarding changed. Priorities became sharper. Weekly core usage grew by 45%.
The metric did not fix the product. The definition of value did.
Case 3. When the Metric Describes a Product That Doesn’t Exist
In a B2C product, we tracked LTV and 30-day retention. The model was simple: users came, booked a consultation, received value in one session, and left. There was no recurring loop.
On paper, the product looked broken. LTV was low. Retention dropped quickly.
In reality, the system was working exactly as designed.
The problem was not the numbers. It was a category error. The metric assumed a product model with repetition, while the actual model delivered value in a single interaction.
We replaced retention with conversion-to-value — the share of users who completed a successful first session — and moved NPS to the moment immediately after value delivery.
The numbers aligned instantly.
A metric borrowed from another model will always describe a product that does not exist.
Metrics in AI-Driven Products
AI-driven products do not just introduce new metrics. They break the assumption that a metric is a stable description of user behavior.
The first shift is structural. Value is often delivered in a single interaction. A user asks a question, gets an answer, and leaves. Retention stops being a reliable signal because the product may not be designed for repeated use at all.
The second shift is architectural. There are now two independent failure layers:
- the system fails to deliver value (the user never reaches the value point)
- the model produces an incorrect or low-quality output
These are different problems with different solutions. A single engagement metric collapses them into one and hides both.
The third shift introduces a new class of signals: acceptance rate, override rate, correction rate, time-to-acceptable-output, trust indicators. These are not auxiliary metrics. They describe the behavior of the model and the level of user trust — a layer that does not exist in deterministic systems.
The fourth shift is temporal. Metrics drift. The model evolves, user expectations adapt, and a metric that once reflected reality can become disconnected from it. In AI systems, metrics are not fixed artifacts. They are part of the system lifecycle and must be reviewed alongside the model itself.
The implication is direct. In AI-driven products, metrics are not defined once. They are designed as part of the system and continuously revalidated as the system changes.
Designing Metrics Inside the Model
A metric is valid only if it can answer four structural questions.
First, what state or transition in the product model does this metric describe. If that cannot be named precisely, the metric is not connected to the system.
Second, what decision will this metric drive. If no decision changes when the number moves, the metric is decorative.
Third, where is the moment of truth — the point where value is either delivered or lost. The metric belongs exactly there, not before and not after.
Fourth, does the metric remain valid as the system evolves. In AI-driven systems especially, this is not a one-time validation but part of the ongoing model review.
Metrics that usually survive this test are tied to value points and system behavior: activation at the first value moment, time to value, task success rate, support contact per feature, acceptance or override rates in AI-assisted flows.

A metric is not an outcome and not a report. It is a feedback loop embedded in the product model.
Metrics do not fail. Systems are defined incorrectly.
Numbers do not prove that a product works. They expose the link between the system you designed and the behavior it produces. If that link is unclear, the problem is not in the dashboard. It is in the model.
A metric is a point of impact. Not just a number.
